We’re Pixelated Milk, an indie team from Poland best known for Regalia: Of Men and Monarchs. We're currently working on SacriFire, a passion project blending classic JRPG inspirations with modern design.
SacriFire is a story-driven RPG combining pixel art, hybrid turn-based/action combat, and a rich mix of fantasy and sci-fi. It was born from our love for ‘90s JRPGs like Xenogears and Vagrant Story, but we wanted to explore deeper moral themes and add our own twist to the formula.
It’s been exciting—but also long and evolving. The scope grew over time as we refined the story and gameplay systems.
We’re developing in Unity, mainly for its flexibility and multiplatform support, especially with pixel art and 2D/3D hybrids.
Balancing ambition with production reality. Our combat system mixes real-time and turn-based elements, which took a lot of iteration to get right. Plus, storytelling and pacing in a deep RPG is always a huge challenge.
Start small, finish something—even if it’s not perfect. Scope control is your best friend. And build your game around one or two core mechanics you really believe in.
